最近在一个项目中发现了问题。

在mockup sample上的acoustic performance是非常好，但是基于test tool的DP sample 的 acoustic performance 却是不能被acoustic committee所接受。作为PM，默许了他们进行研究调查改善方案。

两周过去了，出来了一个方案，但是从acoustic engineer的言语中，似乎仍然不满意，又需要进行改善。而项目时间限制却是不允许如此了。

并且存在一个风险，就是，结构件改善后，acoustic performance并不一定会很好的。

回忆这个过程，感觉有几点个人可以改善。

毛主席曾经把游击战的精髓推广到全军，发挥到极致，以弱胜强，人民军队组建强大，建立了中国。

对于项目经理而言有哪些战术可以应用呢？

-知道谁有权限；

-找到信息源头；

-转换沟通模式

-与对方独处

-及时follow up

-设定时间，独立工作，高效处理问题

-找对人获得建议

-大声叫，请求帮助；或者贿赂

-让人们彼此对立，产生火花

-明白谁会支持你；谁会反对；

-请人喝咖啡。

这是我对于项目经理领导力建立方面的几点随笔。

1.       Make friends with the other sites.

2.       Better communication. Mail is the lowest efficiency one.

3.       Know the culture of all the team members, their expectations, needs, wants.

4.       Respect.

5.       Make commitment to all the other roles. Including the timelines…

         Project management is a generic way that can be used in all the activities in the personal life. The difference is that someone can manage his life very well and he has a lot of time in thinking and finding new more opportunities.

         Project manager is in the center of all the conflicts during project execution, when the project roles cannot get what he wants from the previous output. All the activities in the projects have the possibility to migrate onto the critical path, transfer that will put quite serious negative impact on the project scope, such as budget, time, cost and quality.……
